Submittal turnaround from 24 days to 8, without adding a PM
Three concurrent interior fit-outs with one project manager each and no shared coordination. Submittal and RFI logs were maintained when someone had a spare hour, which in practice meant weekly at best. Two approvals had already reached the critical path and the owner had raised it in an OAC meeting.

What we did
The approach, in order.
Including the decisions that turned out to matter more than the hire itself.
- 01Scoped a single project manager across all three jobs rather than one per job
- 02Audited the existing Procore logs and rebuilt ball-in-court tracking from the contract documents
- 03Set a daily update cadence with a standing 15-minute handoff to the PMs
- 04Added a second professional at month five when a fourth job started
“The log stopped being a thing we worried about. That is the whole review.”
